How to run a retro for a remote team - Product for dummies

Note: I wrote this because I use this. I give the same explanation on how to run a retro oover and over and I don't like the other blogs on this on the web.
What is it?
​This method serves as a strategy for enhancing team collaboration by reflecting on successful strategies, areas needing development, and prevailing thoughts among team members.

Why do it?
​For effective team reflection, creating an environment where members can openly critique and evaluate themselves is crucial, emphasizing the need for a strong sense of psychological safety within the team.

When to do it?
Ideally, a team should run a retrospective on a weekly basis.

Instructions

1. ​Set up three sections in your workspace: "Successes," "Inquiries," and "Challenges." Allow everyone 10 minutes to note down their thoughts under each category, using individual notes for each point. There's no cap on the number of notes one can contribute, encouraging open expression of ideas and feedback.
2. ​Allow team members five minutes to cast their votes on the topics they consider most crucial for discussion.
3. ​Initiate discussions with the topic that received the most votes, possibly starting with positive aspects for an uplifting beginning. Ensure that the contributor of each point has an opportunity to provide additional insights.
4. ​For tasks needing further action, create a follow-up section and invite team members to take responsibility, ideally in pairs to share the workload and accountability.

​5. ​Move to the next column and discuss the highest rated card.

6. Continue steps 3-5 until all cards have been covered, or only 5 minutes remain.

7. Conclude this part of the retrospective by highlighting a positive aspect, ensuring the session ends on an uplifting note.

8. In the final 5 minutes, go over the Action Items to ensure every task is assigned to an individual or a duo for accountability.

​Expected Outcomes

Achieving success in retrospectives is when the core team has a shared understanding of:
  • The most important things that happened during the week
  • The challenges the team are currently facing
  • The actionable steps the team will take to try and improve together

Facilitator Notes & Tips

  • For a first-time retrospective with your team, explain what it is and what to expect.
  • Keep all discussions positive and polite.
  • Having retrospectives mid-week, like on Wednesday, can lead to immediate action and higher engagement.
  • When setting action items, use clear, actionable language with deadlines and assign a responsible person.
  • Regularly acting on retrospective outcomes is crucial for improvement.
  • Weekly retrospectives offer timely feedback for ongoing team enhancement. Limit time spent on each topic to cover more ground.
  • Tracking progress through a visual board can help, and changing the setting for retros can boost focus.
  • If there are important issues not discussed, make sure to address them at the end.
